Our task

  • Build a team that would lay the foundation for a long-term R&D partnership.
  • Set up the frontend team from scratch, starting with hiring a team leader
  • Establish an offshore R&D center in Poland to support product development

Technology stack

The project required a solid modern stack to ensure scalability and performance. Ourengineers worked with:

This combination allowed us to build quickly while maintaining code quality and infrastructurestability.

Our solution

Recruitment

We kicked things off with a discovery session to dig into their tech roadmap and internalteam dynamics. From there, we shaped a detailed candidate profile, including senioritylevel, required stack (React, Node.js, AWS), team setup preferences, and salarybenchmarks. We also confirmed the target growth pace: build a team of 5 engineers in 6weeks.

To validate feasibility, we ran a quick market scan and analyzed salaries, time-to-hirebenchmarks, and candidate availability in Poland. Based on this, we proposed an aggressivebut realistic sourcing strategy.In the first two weeks, our recruitment team sourced over 140 candidates, combiningefforts.

  • 62 profiles passed the initial sourcing criteria
  • 35 went through our internal screening interviews
  • 18 candidates were shortlisted and submitted to the client, each with a clear summary(tech highlights, soft skills, salary expectations, notice period)
  • 11 candidates were interviewed by the client
  • 5 offers were extended, all accepted

Recruitment

Once offers were accepted, we handled everything operational: employment contracts,legal setup, hardware procurement (MacBooks and external monitors), and onboardingsessions. Talent acquisition strategy

As Orca Security grew, the Polish tech market changed rapidly too. The COVID-19 pandemic, shifting salary expectations, and new preferences for remote and hybrid work all made hiring more complex. We had to quickly adapt our recruitment strategies and remain flexible in how we sourced and hired for Orca’s R&D teams.

Key steps

  1. Local market advising. We helped Orca adapt job requirements and titles for the Polish market. For example, while multi-language expertise is common in Israel, Polish engineers usually specialize in one stack or few stacks. We adjusted job descriptions to attract the best local talent.
  2. Candidate sourcing. We searched for candidates using every available channel, including our database of 60,000+ tech specialists, local job boards, Telegram and Discord communities, LinkedIn, GitHub, and tech conferences.
  3. Screening and pipeline management. Our recruitment process included several interview stages to ensure candidates met both the technical requirements and the cultural fit for Orca. For rare roles, we reviewed up to 600 profiles for a single hire\

Real-life team collaboration

Throughout our partnership, the Warsaw team has acted as a true extension of Orca’s in-house team and stayed connected with colleagues around the world.

In 2022, the Warsaw team joined company-wide team-building events in Jamaica and Israel. In July 2023, we hosted a team-building event in Warsaw for visiting Orca members. In November 2024, Orca’s CEO, HR, and other guests visited our Warsaw office and later that year, two Orca representatives spoke at our Cloud Security TechSpot in Warsaw, giving the team more opportunities to connect in person.
